Why we rebuilt onboarding from scratch

Onboarding used to be the moment our product lost the most users. New customers signed up, hit a blank workspace, and bounced before they ever saw what NeuralPress could do. We rebuilt the whole flow last quarter — here’s what we learned.

The old flow

The old onboarding was three screens of forms followed by an empty dashboard. We asked for a workspace name, a use case, and an integration choice — and then dropped people into a blank canvas with a tutorial banner.

About 38% of trial accounts never made it past the first session. The product was fine; the entry point was the problem.

What we built

The new flow is three deliberate moments instead of three forms. We sign you up with one email field. We auto-detect what kind of workload you probably want based on your domain. We pre-load a starter agent already trained on your homepage so you can chat with it within thirty seconds of signup.

The biggest insight: nobody is reading our onboarding copy. They’re scanning for “where do I click to see the thing work?” Move that click closer to the start.

What changed

Time-to-first-value dropped from “never” to about 60 seconds. Day-7 retention went up 2.4×. The team is happier because we’re spending less time apologizing in support tickets.

What we’d do differently

We’d have shipped this two years ago. Onboarding is the most leveraged surface in any SaaS product, and we treated it as an afterthought because it didn’t have a clear owner. It does now.
